Engineering Enablement & Embedded Mentoring

The deliverable is engineers who no longer need us.

The problem

Security stays a bottleneck while it stays a department. The controls get implemented, the training is delivered once, and within two quarters the paved road has been routed around because nobody in the delivery teams owns it or remembers why it exists. Meanwhile the specialists who understand it are scarce, expensive, and a resignation away from taking the knowledge with them.

How we approach it

We teach the reasoning rather than the tool. An engineer who understands why provenance matters makes a sensible decision about a case the training never covered. An engineer who memorized a checklist does not, and the checklist ages badly.

We work in the codebase, not beside it. Embedded mentoring means pairing on real pull requests, real policy changes and real incidents, using your pipeline as the teaching material. Advisory alone produces agreement without capability, and agreement is not what survives a reorganization.

We build the champions program as an operating structure with selection criteria, protected time, a curriculum, a progression path and executive sponsorship. A champions program without allocated time is a mailing list, and everybody involved knows it within a month.

What the work includes

  1. 01

    Embedded mentoring

Pairing with your engineers on live changes: policy as code, migration pull requests, gate tuning and incident response, until they are leading the work and we are reviewing it.

  2. 02

    Role-based curriculum

Separate tracks for executives, architects, developers and platform engineers, each taught against your own code and pipeline rather than a generic example repository.

  3. 03

    Security champions program

Selection, protected time, curriculum, progression, recognition and the metrics that tell leadership whether it is actually working.

  4. 04

    Threat modeling practice

A lightweight, repeatable method delivery teams run themselves, rather than one that stalls whenever a security architect is unavailable.

  5. 05

    DevSecOpoly workshops

Our cooperative board game, generated from the same database that drives our assessments, used for onboarding, for champions kickoffs and for reaching non-technical stakeholders.

  6. 06

    Maturity assessment and roadmap

A measurable baseline against real maturity ladders, re-run on a cadence so progress is demonstrable to a board rather than asserted in a slide.

What you are left holding

  • Role-based training delivered against your own code, pipeline and incidents
  • Embedded mentoring log: the changes your engineers led, and what they now own
  • Security champions charter, curriculum, progression path and program metrics
  • Threat modeling method with worked examples drawn from your systems
  • Maturity baseline with a ranked, costed improvement roadmap
  • Facilitator materials and internal trainers, so the program runs without us

What changes

  • Security decisions made inside delivery teams without escalation
  • A champions program with protected time and visible progression
  • Key-person risk reduced, because the knowledge is in more than one head
  • A maturity baseline that can be re-measured and shown to a board
  • Your engineers changing, testing and rolling back controls unsupervised

Where Gantry does the work

The maturity ladders we assess against are the ones modeled in Gantry: measurable activities per capability category, mapped to SAMM, S2C2F, SLSA, CIS and DSOMM, so an assessment produces a ranked roadmap because the graph knows what each activity reduces and what it costs to staff. DevSecOpoly is generated from the same data, which means the board teaches the identical capability model the assessment measures against. The game is not a marketing exercise built beside the work. It is the work, rendered as something a room of people will actually play.

How engagements start

Maturity assessment3 to 4 weeks
Assess against the real ladders, produce a ranked roadmap with expected loss reduction and staffing cost per step.
Champions program buildOne quarter, then a mentoring cadence
Design and launch the program, deliver the curriculum, then step back to a review cadence as it becomes self-sustaining.
Embedded mentoring retainerOngoing, typically 2 days a month
A standing pairing cadence with your platform and security engineers, sized so it survives a busy quarter rather than being the first thing canceled.
